From the waiting queue to a confirmed booking: +143% qualified leads in one month

Our client is a diagnostic and health check-up services company that coordinates bookings and payments with its customers over WhatsApp. The typical problem in this kind of operation is not a shortage of enquiries — it is that many pile up in an intermediate stage ("Standby") with nobody picking them back up, and are lost without ever showing in the total volume.

We compared two equivalent ten-day windows — 1–10 March and 1–10 April 2026 — on Kommo's dashboards, in the first window after the optimisation. Of the cases in this series, this is the earliest in its process: the team itself describes it as an initial operational and commercial advance, not a definitive close.

  • In the first window after the optimisation, the company handled 74.4% more messages in half the response time.
  • Qualified leads grew 142.9% (from 7 to 17), and initial qualification rose 120%.
  • The "Standby" stage —where conversations piled up without progress— stopped growing and began to reverse; the first movements toward payment appeared.

The challenge: a queue that would not move

Before the optimisation, a growing volume of conversations sat stuck in the funnel's "Standby" stage — neither qualified, nor discarded, nor assigned a task. It is a silent problem: inbound messages can keep growing month after month while the real number of qualified leads does not move, because everything new stacks onto the same unresolved queue.

The goal was not just to reply faster, but to stop that queue from growing and get the dammed-up conversations moving toward real qualification.

The numbers: more messages, half the response time

In the compared window, inbound messages rose from 987 to 1,721 — 74.4% more demand handled. Average response time fell from 16 to 8 minutes, half. Initial qualification rose from +5 to +11 (+120%), and qualified leads went from 7 to 17 (+142.9%).

From waiting to commercial movement

The most revealing indicator in this case is the "Standby" stage balance: it went from accumulating +7,493 to reversing to -150 — the queue stopped growing and started emptying. In parallel, the first movements toward payment appeared (from 0 to +2 cases "in payment process"), and no-shows dropped 70% (from +10 to +3), a sign that the conversations that did advance were doing so with more real commitment.

Why this is presented as an early advance, not a close

It is worth saying with the same honesty used to measure it: April still shows no visible final close in the funnel. That is why this result is presented as an early operational and commercial advance — the stage holding opportunities was decongested and movements toward qualification and payment appeared, but the full cycle (from conversation to confirmed payment) needs more measurement windows to consolidate.

It is the same underlying logic as the other cases in this series: first you prove the system can absorb and qualify demand without losing opportunities along the way; only then can end-to-end commercial closing be measured with confidence.
